And complexity radiates. A custom pattern in the gateway affects observability. Observability gaps affect alerting. Alerting noise affects the on-call rotation. By the time the cost is visible, it has leaked into every system that touches the original decision.
The Flexibility Tax

The Swiss Army Knife You Cannot Close
Capability-driven platforms turn shared infrastructure into Swiss Army knives. Every team reaches for a different blade. Every team cuts themselves in new and creative ways. The accumulated creativity becomes a system that nobody can safely modify, debug, or upgrade without extensive archaeology.
Every individual decision was reasonable. The aggregate outcome is a system that requires heroics to operate and tribal knowledge to understand. Leadership sees activity. Operators feel danger. The platform is technically stable. Touching it is professionally risky.
The Promise That Never Ships
This is usually where someone mentions the roadmap.
We know it is messy. Version 2.0 will clean this up. We are planning a standardization initiative for next year. The platform team is working on golden paths.
These promises are how incoherence survives. The cleanup is always next quarter. Meanwhile, the current system is shaping behavior today. Teams are copying patterns that work. New hires are learning that chaos is normal. The cost of unwinding grows every month.
By the time the standardization initiative arrives, there are too many users, too many dependencies, and too much fear to actually enforce constraints. The golden paths exist in documentation. The creative paths exist in production. Nobody migrates because migration is risky and the current mess technically works.
The chaos becomes load-bearing. Cleaning it up becomes a project that is perpetually important and never urgent enough.
The Question Nobody Asked
Your systems are chaotic because somewhere in the past, someone asked “can the platform do this?” and nobody asked “should the platform do this?”
The first question has an easy answer. Modern platforms can do almost anything. That is the sales pitch.

That authority rarely exists. Saying no feels like obstruction. Letting teams be creative feels like empowerment. So the platform accumulates capabilities, the system accumulates patterns, and operations accumulates burden.
Chaos thrives where nobody is empowered to say no. And nobody gets empowered to say no unless leadership makes that explicit.
